The Dialogue trees are finished because of the AI NPCs. The non-player characters say many things that are gone now. Now the AI are actually thinking on their own instead of reading from some fixed data for non-player characters. It feels weird when you compare it to how smooth the ChatGPT-type Artificial Intelligence talks in life versus those robotic in-game menus. The developers finally realized that the difference was too noticeable and they fixed it. The Artificial Intelligence non-player characters are really thinking on their own now.

NPCs actually think now, not just read scripts

Writers used to have to write out every part of a story by hand, years ago. It made the characters seem artificial, like they weren’t even real people. Now the game characters, like people you encounter, understand what is going on around them. They can try to get their way by talking to you and changing their behavior when things change in the game. This is really clever; they are not just doing what they are told to do. The characters in the game are not puppets that are controlled by someone. The game is world-like and the characters in it can think for themselves. They are like the characters in the game, really clever and not just following a plan.

They remember everything, no cap

This is the best part TBH. NPCs don’t forget you the moment the convo ends anymore. They keep track of:

  • If you broke a promise or failed some mission
  • Your playstyle are you a good guy or full villain
  • Your tone and how you generally behave over time

So your relationship with characters actually grows like a real thing, and everyone’s playthrough turns out different. Genuinely unique experience per player.

NPCs can say “Nah” to you now

At GDC 2026 the developers showed off this idea of agentic games. The characters that are not controlled by the player, called NPCs, are not just following your orders like they used to. They have their personality now and they can say no to things that do not fit with who they are. So now you have to talk to them and try to convince them to do what you want. You have to negotiate with them. It is not about choosing option B. This is a big change in the way games are made. The idea of games is really interesting. Agentic games are going to be very different from what we’re used to. 

The tech stack behind this madness

GDC’s industry report said 47% of studios are already building this into their games. It’s a whole layered setup:

NVIDIA ACE is the big name here, doing facial sync and voice stuff under 200ms latency, which is why studios can actually ship this without lag issues.

But it’s not full ai chaos yet

Devs are not letting Ai do whatever it wants because that is too risky. If Ai is in charge the story can go off track the game can slow down. The games lore can get mssed up.

So what smart studios are doing is a mix of both. They are still. Controlling the main story big plot twists and game balance themselves.

Things like side quest game’s shopkeepers say, conversations between friends in the game and answers to random questions from players are given to Ai to come up with on its own.

It seems like a mix.

  • The main story is solid and written by humans
  • Ai has the freedom to do its thing with smaller things.
  • This way you get a story and dynamic conversations.
